SAP PP/DS: What do heuristics have that the optimizer doesn't?

The PP/DS (Production Planning and Detailed Scheduling) module is used for production and detailed planning in SAP S/4HANA. Within this module, companies have access to various tools for creating realistic and feasible production plans. Two of the key tools are heuristics and the optimizer.

Both tools are deeply integrated into the detailed scheduling board (PP/DS scheduling board) and can be used in both interactive planning and background planning. While heuristics are often triggered directly by planners (e.g., to quickly reschedule individual orders), the optimizer is typically used for more comprehensive planning runs—often with the goal of improving the entire plan while taking numerous constraints into account.

What is the optimizer?

The Optimizer in SAP PP/DS is a powerful, mathematically based method for creating an optimal production plan. Unlike simple rule-based approaches, it evaluates a wide range of influencing factors simultaneously and searches for the best possible overall solution.

The focus is particularly on:

  • minimizing setup times and setup costs
  • reducing schedule delays
  • the intelligent selection of alternative resources

The optimizer does not view planning in isolation but rather holistically. This means that decisions regarding an order are always made within the context of the overall production situation. As a result, conflicting objectives—such as those between delivery dates and machine utilization—can be systematically resolved.

However, this quality comes at a price. The optimizer requires more processing time and is more complex to set up. For this reason, it is primarily used for strategic or particularly demanding planning scenarios.

Real-world example: A manufacturing company produces several variants of a product on the same equipment. Different variants result in different setup times. At the same time, there are tight delivery deadlines for several customer orders.

Within the defined timeframe, the optimizer calculates an order sequence that minimizes the total setup time while meeting as many delivery deadlines as possible. In doing so, an order may be intentionally scheduled to be slightly delayed in order to achieve a better overall solution for all orders.

What are heuristics?

Heuristics are the counterpart to the optimizer—and at the same time, the everyday tool of many planners. They are rule-based planning functions that rely on predefined algorithms and quickly lead to a feasible solution.

A key advantage: Heuristics can be applied specifically to individual objects, such as a particular product, an order, or a resource. They can be executed both automatically in the background and interactively in the planning board.

In addition, they offer a high degree of flexibility:

  • Companies can use standard heuristics
  • or develop their own heuristics and algorithms
  • control is managed via so-called heuristic profiles, which are assigned to users

Heuristics do not provide a mathematically optimal solution, but they are fast, transparent, and easy to control. This is precisely why they are ideal for operational interventions in day-to-day business.

Real-world example: A planner notices that an urgent customer order is behind schedule. Using a heuristic (e.g., “forward scheduling”), they reschedule the order by assigning it to an available resource as early as possible.

The heuristic takes into account basic constraints such as capacity and material availability, but does not make a global optimization decision. The result is available quickly and is good enough to enable a short-term response.

Differences Between Optimizers and Heuristics

The key difference between the two tools lies in their approach: While heuristics are based on clearly defined rules, the optimizer takes a mathematical optimization approach.

Heuristics deliver a good solution in a very short time. They are particularly well-suited when planners need to react quickly—for example, in the event of last-minute changes, disruptions, or manual adjustments.

The optimizer, on the other hand, analyzes the entire planning situation and calculates a solution that is optimal while taking all relevant constraints into account. This makes it significantly more powerful, but also more computationally intensive.

In practice, this means:

  • Heuristics are ideal for day-to-day operations and interactive planning.
  • The optimizer is suitable for complex scenarios and the holistic improvement of production plans.

Experienced companies combine both approaches: Heuristics ensure speed and flexibility in day-to-day operations, while the optimizer is used strategically to elevate overall planning to a higher level.

Conclusion

The choice between heuristics and optimizers is not an either/or decision. Rather, SAP PP/DS only realizes its full potential through the interaction of both tools.

Anyone who wants to make their planning both efficient and of high quality should understand both approaches—and consciously apply them where they deliver the greatest value.
